The challenge

AP Air Europe Limited had built a long established reputation within the agricultural trade as a leading supplier and distributor of air conditioning parts.

The business was known for high levels of service and strong relationships with its customer base. These long standing trade relationships generated significant recurring revenue.

However, following the Covid period, growth had slowed.

While the fundamentals of the business remained strong, the leadership team needed renewed strategic focus to unlock the next phase of growth.

The business also faced additional structural considerations.

It was a family owned business with several family members holding senior roles. The founder, Ian Beswick, was increasingly looking to step back from day to day operational leadership. Strategic decision making required a more structured board level environment.

Without clearer strategic alignment and governance there was a risk that the business could plateau despite its strong reputation and market position.

Why Chalkhill Blue was engaged

AP Air Europe initially engaged Chalkhill Blue in June 2021 through its Scale Up Coaching programme.

The leadership team recognised that to reignite growth they needed clearer focus on the company’s market positioning and unique strengths, greater visibility over the drivers of revenue growth and profitability, structured leadership alignment and accountability, and external strategic challenge from experienced advisors.

As the engagement progressed and the founder began considering a gradual step back from operational leadership, the relationship evolved.

The business expanded its engagement to include Non Executive Advisory support, bringing board level governance and strategic oversight into the organisation.

Our Non-Executive service

Our Non-Executive Advisory service provides independent, experienced, board-level challenge without operational interference.

Our approach

Diagnostic phase

The initial Scale Up Coaching work focused on reviewing strategic positioning within the agricultural parts market, key drivers of revenue growth, margin performance and profitability drivers, leadership team alignment and operational decision making rhythms.

The analysis confirmed that the business had strong market credibility but required sharper strategic focus and stronger leadership accountability to accelerate growth.

It also highlighted opportunities to extend the company’s international footprint and strengthen relationships with overseas partners.

Strategic intervention

Strategic Positioning and Growth Focus: The leadership team refocused on the company’s core strengths and competitive differentiators within the agricultural sector.

Revenue and Margin Drivers: Greater visibility was created around the key drivers of revenue growth and profitability, enabling the business to prioritise the initiatives that would deliver the greatest commercial impact.

International Expansion Strategy: With stronger strategic clarity and leadership alignment, the business began expanding its own operations across Western Europe and Ireland. Alongside this expansion, the company strengthened its network of international distributors and commercial partners, further extending its reach into key agricultural markets.

Leadership Alignment: Structured leadership sessions helped align the management team around shared priorities and performance targets.

Board Level Governance: As the founder began stepping back from day to day leadership, a more formal board structure was introduced. Monthly board meetings were established to focus on strategic direction, performance monitoring, risk management, leadership accountability and international growth opportunities.

Ongoing support & accountability

Scale Up Coaching sessions established a consistent leadership rhythm focused on strategic priorities and measurable outcomes.

Through the Non Executive Advisory role, Chalkhill Blue continues to chair and facilitate board meetings, provide strategic challenge and insight, support leadership decision making and guide the founder’s transition toward a more strategic role.

The business now benefits from stronger governance, clearer strategic direction and increased confidence in pursuing international growth opportunities.

What our clients say

The support we have received has been invaluable. We knew we had a strong business with a great reputation, but we needed help refocusing on the leadership team and thinking more strategically about the future. Chalkhill Blue has helped us sharpen our focus on what really drives performance, brought structure and discipline to our board meetings, and provided the kind of challenge and insight that only comes from people who have built and scaled businesses themselves. For me personally, it has also helped me step back from the day to day running of the business and focus more on the long term direction of the company. With Chalkhill Blue supporting the board and leadership team, we now have the confidence to pursue growth opportunities across Europe while continuing to strengthen the business at home.
